The baton is what is being timed

A relay measures how long the baton takes to travel the full distance, not how fast any individual runner covers their section. That distinction matters because a perfect exchange keeps the baton moving at close to full speed throughout the transfer. A poor exchange requires one runner to slow or the other to wait, and the baton loses speed while both athletes are still running.

Teams composed of slower individuals routinely beat faster ones simply by conceding less speed at each of the three transfers. The exchange is therefore not an administrative step between legs but one of the primary determinants of the result.

Why the outgoing runner starts early

A sprinter takes a considerable distance to reach top speed from a standing start, and any time spent below top speed is lost. The outgoing runner therefore begins before the incoming runner arrives, aiming to be near full speed at the moment of transfer. Starting too early means the incoming runner cannot close the gap and the exchange fails or occurs outside the permitted zone.

Starting too late means the baton arrives while the receiver is still accelerating, and the incoming runner must slow to complete the pass. The entire technique is built around a mark on the track that triggers the start, and around trusting it absolutely.

The mark and the trust it requires

The check mark is placed at a distance determined by the incoming runner's speed and the outgoing runner's acceleration profile. Because those vary with conditions and fatigue, the mark is adjusted through practice and can be wrong on the day. The outgoing runner must commit at the moment the incoming runner crosses it, without ever looking back to verify anything.

Any hesitation destroys the calculation, since a fraction of a second at that point translates into a substantial distance on the track. Pairs practise together extensively for this reason, and changing one member of a pair invalidates much of the accumulated calibration.

Blind exchanges and their trade

In the fastest form of exchange the receiver never sees the baton, extending an arm backwards and waiting for it to arrive. This preserves the receiver's mechanics completely, since turning the head disrupts running form and costs speed at precisely the wrong moment. The cost is that a misjudgement cannot be corrected visually, and the pair must rely entirely on the mark and on rehearsed timing.

Teams accept that risk because the alternative, looking back to receive, sacrifices enough speed to outweigh the improvement in reliability. The choice reflects a straightforward calculation about which of the two failure modes a team is better equipped to avoid.

Why exchanges fail under pressure

Athletes run faster in a final than in a heat, which means the incoming runner arrives sooner than the practised mark anticipates. Teams adjust the mark for that expectation, but the adjustment is only an estimate and the actual difference varies from race to race. Fatigue in the closing legs works in the opposite direction, and a tiring incoming runner arrives later than expected.

Exchange failures therefore cluster in the situations where they are most costly, which is not coincidence but consequence. The teams that handle it best are the ones whose pairs have rehearsed under conditions closest to the ones they will face.
