Why teams concede late without getting measurably tired
Goals in the closing stages are routinely blamed on fitness, but the more consistent explanation is that decision quality degrades long before physical output does.

The fitness explanation does not survive contact
Sides that concede in the closing stages are frequently the same sides still covering ground at a rate comparable to the opening period. Distance covered is a poor proxy for defensive quality, because a defender who runs hard toward the wrong space is worse than one who walks to the right one. What deteriorates first is not the ability to move but the ability to decide where to move, and that decline is invisible to any physical measure.
A defensive line holds its shape through constant small adjustments, each of which depends on scanning the field and processing what everyone else is doing. Those adjustments are cognitively expensive, and cognitive expense accumulates across a match in a way that raw running does not.
Substitutions break rehearsed relationships
Every defensive structure depends on players knowing how their immediate neighbours behave without needing to look or communicate. A substitute arrives with correct instructions but without the accumulated feel for the specific match, the specific opponent and the specific rhythm. For a period after each change, the players around him must consciously monitor what he does instead of trusting it, which consumes attention.
That is why goals often arrive shortly after a wave of substitutions, on both sides, regardless of which team made the changes. The disruption is temporary, but the closing stages rarely contain enough time for the new arrangement to settle.
The scoreline rewrites the risk calculation
A team behind late will push players forward, which is a deliberate acceptance of exposure rather than a lapse in concentration. A team ahead will drop deeper, which is also deliberate, and both adjustments produce the stretched, chaotic field that late goals emerge from. Dropping deep is particularly treacherous, because it invites pressure while removing the outlet that would otherwise relieve it.
The defending team then has to clear rather than play, and every clearance returns the ball to an opponent already positioned to attack again. None of that requires anyone to be tired; it requires only that both sides behave rationally given the score.
Where concentration actually fails
Attention narrows under sustained load, so a defender late in a match is more likely to track the ball and less likely to scan behind him. Runs made away from the ball are therefore picked up later, which converts a routine tracking task into a foot race the defender begins losing. Set pieces late in matches are dangerous for the same reason, since marking assignments depend entirely on peripheral awareness of other players.
Goalkeepers face the mirror image of the problem, having spent long periods with little to do before facing a decisive moment without warm-up. These are attentional failures with physical consequences, which is why they look like fatigue to anyone watching the resulting scramble.
What sides actually do about it
The practical responses are structural rather than physical, beginning with reducing the number of decisions each player must make late on. Simplifying the pressing scheme, fixing marking assignments and shortening the passing options all lower the cognitive load at the point it matters. Coaches also stagger substitutions so that no more than one unfamiliar relationship is being established at any one time.
Rehearsing the closing phase explicitly, with a scoreline attached, gives players a default that does not have to be reasoned out in the moment. Sides that treat the last stretch as a distinct tactical phase concede fewer goals in it than sides that treat it as an endurance test.
